Resumen
El GRUPO HG es una empresa que se dedica a la fabricación de empaques flexibles
(bolsas plásticas de alta y baja densidad), en los últimos diez años ha tenido un
crecimiento muy progresivo lo que ha generado una gran aceptación y participación de
sus productos en el mercado local. Pero en este último año ha habido problemas de
producción y de insatisfacción de clientes. El objetivo de esta tesis es mejorar y
aumentar la producción en la sección de sellado, donde se hacen los rollos precortados,
aplicando criterios de mejoramiento continuos del justo a tiempo y utilizando todas las
herramientas de ingeniería industrial, y también reforzar el conocimiento de los
trabajadores para que tengan conciencia que su trabajo lo realicen bien a la primera vez.
Los problemas identificados son: “Pedidos incompletos y/o faltantes”, “Materia prima
no cumple con especificaciones”, “Personal sin experiencia” estos problemas generan,
un gasto de no conformidad de $ 120.412,24 al año, $64.563.88 al año y $181.700,70 al
año respectivamente. Entre las soluciones incluyen cursos de capacitación del personal
tanto de planta como ejecutivos, implementación de una segunda cuchilla caliente para
sellar, aplicar el control de mantenimiento según T.P.M. incluyen los 5”S, implantación
del sistema integrado de balanzas. Esta solución tiene un costo de $ 71.654,00, donde la
empresa aportara con el 30% de dicho monto y el 70 % será financiado por un crédito
bancario al 17.5% trimestralmente y las razones económicas obtenidas (TIR 94,44%,
beneficio costo $ 4.59 sobre $1) indican que es conveniente invertir en la solución. El
tiempo de implementar la propuesta es de 17 meses y de recuperación de la inversión 1
año 8 meses. La solución se enfoca en mejorar y aumentar la producción en el área de
sellado y tener operadores eficientes y competentes, disminuyendo la disconformidad y
atrayendo más clientes para beneficios de la empresa.
